Business case

A large pharmaceutical company, focused on research and development (R&D), faced a big challenge with how projects and resources were managed across clinical and analytical research teams. The enterprise PPM system provided forecasted Full-Time Equivalents (FTEs) at a task level but lacked the tools to compare this data against actual allocations and recorded FTEs. Resources used a separate system to fill timesheets, tracking their actual time and allocation across tasks. However, this data was siloed and unavailable for holistic comparisons, making it difficult to reconcile forecasted, allocated, and actual resource utilization.

To address these gaps, functional managers exported program-level project data—such as milestones, tasks, and required skills—into Excel to isolate their functional line’s responsibilities. They manually updated and allocated resources, which created inefficiencies, increased the risk of errors, and disrupted collaboration across functional lines. This fragmented process led to discrepancies in project scheduling, cost tracking, and overall plan alignment, as updates made at the functional line level did not seamlessly integrate into the broader program.

There was an urgent need for an integrated solution that consolidated resource data—including forecasted, allocated, and actual FTEs—into a single platform

Our solution

Keeping in mind the challenges, i2e developed a custom project resource management solution which integrated project, milestone, and task details into a centralized platform, enabling seamless resource planning and allocation while providing program-wide visibility.

Key features:

  • Functional line view: Users could filter targets and tasks by their specific functional line, to see only what’s relevant to their role at the program level.
  • Skill-based resource allocation: Helped match task requirements with resource skillsets and availability ensuring the right people are assigned to the right tasks.
  • FTE management module: Consolidated and compared forecasted, allocated, and actual effort data for accurate resource tracking.
  • Portfolio dashboard: A high-level overview showed metrics such as task completion, milestone status, and overall resource utilization across programs.
  • Resource utilization analytics: Showed how resources are distributed, helping detect overuse or underuse early.
  • Comprehensive reporting suite: Report view of FTE gaps, progress tracking, and performance comparisons supported strategic planning.

Benefits

  • Replaced manual Excel-based processes optimizing strategic tasks.
  • Unified data view eliminating silos, improving coordination across functional teams.
  • Gained instant access to task progress and resource usage with real-time visibility
  • Accurate skill and availability matching, assigning right people to the right tasks
  • Efficient resource use and better FTE alignment lowering costs and minimizing waste.
